In those moments, emotion is useful information. It becomes a problem when it chooses the behaviour for us. A rule I use, and often share with clients, is this: an emotion gets a vote, not the decision.<\/p><p>A pattern I hear very often is this one:<\/p><p>\u201cI knew I shouldn\u2019t reply straight away. I was angry, frustrated, hurt. But in the moment, I felt I had to do something. So, I reacted. Afterwards, I knew I could have handled it differently.\u201d<\/p><p>From a systemic perspective, reactions do not stay ours. Once a reaction leaves us, it enters a relationship, and the relationship starts to organise itself around it. A very common loop looks like this:<\/p><p><img fetchpriority=\"high\" decoding=\"async\" class=\"alignnone size-full wp-image-5405\" src=\"https:\/\/jordiescartin.com\/wp-content\/uploads\/2026\/08\/HOLD\u2013STILL\u2013ACT\u2122.png\" alt=\"HOLD\u2013STILL\u2013ACT\u2122\" width=\"863\" height=\"533\" srcset=\"https:\/\/jordiescartin.com\/wp-content\/uploads\/2026\/08\/HOLD\u2013STILL\u2013ACT\u2122.png 863w, https:\/\/jordiescartin.com\/wp-content\/uploads\/2026\/08\/HOLD\u2013STILL\u2013ACT\u2122-300x185.png 300w, https:\/\/jordiescartin.com\/wp-content\/uploads\/2026\/08\/HOLD\u2013STILL\u2013ACT\u2122-768x474.png 768w\" sizes=\"(max-width: 863px) 100vw, 863px\" \/><\/p><p><span style=\"font-weight: 400;\">Two things hold this loop in place, and neither of them is the emotion. The first is how we explain the other person\u2019s defensiveness: by their character, rather than by our own sharpness a moment earlier. The second is where each of us starts the story. Both people experience their own move as a reasonable answer to the other\u2019s. Both are right about the part they can see. Neither sees the loop.<\/span><\/p><p><span style=\"font-weight: 400;\">The good news is simple: a loop does not need everyone to change. It needs one move to be different.<\/span><\/p><p><span style=\"font-weight: 400;\">That is why I developed <\/span><b>HOLD\u2013STILL\u2013ACT\u2122,<\/b><span style=\"font-weight: 400;\"> a short sequence for the seconds and minutes before you respond. I have used versions of it for years in coaching, leadership programmes and work with teams, especially where the cost of one badly timed message is high.<\/span><\/p><h2><b><i>1. HOLD \u2014 contain, without hiding<\/i><\/b><\/h2><p><span style=\"font-weight: 400;\">HOLD is not &#8220;don&#8217;t feel it&#8221; and not &#8220;don&#8217;t show it&#8221;. It is holding two things at once: not turning what you feel into a move against the other person, and not pretending it isn&#8217;t there.<\/span><\/p><p><span style=\"font-weight: 400;\">In practice this often means saying something small and true instead: <\/span><i><span style=\"font-weight: 400;\">\u201cI\u2019m reacting to this. Give me a moment\u201d. <\/span><\/i><span style=\"font-weight: 400;\">That is not discharge, because nothing is being aimed at anyone. It is not suppression, because nothing is being hidden. And it buys you the only thing you need right now, which is time.<\/span><\/p><p><b>The question: <\/b><span style=\"font-weight: 400;\">can I stay with this without making it the other person\u2019s problem to absorb?<\/span><\/p><h2><b><i>2. STILL \u2014 create space, and use it well<\/i><\/b><\/h2><p><span style=\"font-weight: 400;\">Still is not passive, avoidant or indecisive. But it can go wrong.<\/span><\/p><p><span style=\"font-weight: 400;\">If you spend the pause replaying what they said and rehearsing what you should have said, that is rumination, and it makes anger grow rather than settle. A pause spent building your case is worse than no pause at all.<\/span><\/p><p><span style=\"font-weight: 400;\">STILL works when your attention moves off the content and onto the shape of the interaction:<\/span><\/p><ul><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">What am I reacting to?<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">What pattern am I in?<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">What would I be reinforcing?<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">What would a different move make possible?<\/span><\/li><\/ul><p><span style=\"font-weight: 400;\">If you notice yourself preparing arguments, you are ruminating, not being still. Move gently, walk calmly, do something absorbing, and come back to the pattern question. And give it longer than feels necessary. Strong activation does not fade in ninety seconds.<\/span><\/p><p><b>The question: <\/b><span style=\"font-weight: 400;\">what becomes visible when I stop trying to resolve this immediately?<\/span><\/p><h2><b><i>3. ACT \u2014 move from clarity, not certainty<\/i><\/b><\/h2><p><span style=\"font-weight: 400;\">Not because the emotion has gone, and not because you are sure. Because you can now see enough to choose.<\/span><\/p><p><span style=\"font-weight: 400;\">Agency here does not mean acting outside the system. It means knowing that your move becomes part of it, and choosing it with some sense of what it will reinforce, interrupt or shift.<\/span><\/p><p><b>The question: <\/b><span style=\"font-weight: 400;\">given what I can now see, what is the most useful next move?<\/span><\/p><h2><b><i>The sequence:<\/i><\/b><\/h2><p><img decoding=\"async\" class=\"alignnone size-full wp-image-5406\" src=\"https:\/\/jordiescartin.com\/wp-content\/uploads\/2026\/09\/secuencia-hold-still-act-jordi-escartin.png\" alt=\"secuencia-hold-still-act-jordi-escartin\" width=\"1009\" height=\"265\" srcset=\"https:\/\/jordiescartin.com\/wp-content\/uploads\/2026\/09\/secuencia-hold-still-act-jordi-escartin.png 1009w, https:\/\/jordiescartin.com\/wp-content\/uploads\/2026\/09\/secuencia-hold-still-act-jordi-escartin-300x79.png 300w, https:\/\/jordiescartin.com\/wp-content\/uploads\/2026\/09\/secuencia-hold-still-act-jordi-escartin-768x202.png 768w\" sizes=\"(max-width: 1009px) 100vw, 1009px\" \/><\/p><p><i><span style=\"font-weight: 400;\">Contain it, don\u2019t discharge it. Make space, read the pattern. Choose, and move.<\/span><\/i><\/p><h2><b><i>The four traps (and how the sequence blocks them):<\/i><\/b><\/h2><ul><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Discharge dressed as authenticity<\/b><span style=\"font-weight: 400;\">: \u201cI\u2019m just being honest\u201d. HOLD separates being honest from taking aim.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Suppression dressed as professionalism<\/b><span style=\"font-weight: 400;\">: nothing shows, everything stays. The small true sentence keeps the feeling in the room without weaponising it.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Rumination dressed as reflection<\/b><span style=\"font-weight: 400;\">: rehearsing the argument. STILL redirects attention from the content to the pattern.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><b>Delay dressed as composure<\/b><span style=\"font-weight: 400;\">: waiting until it goes away and the conversation never happens. ACT is the step that closes the sequence. Without it, this is avoidance with a nicer name.<\/span><\/li><\/ul><h2><b><i>What it is designed to support<\/i><\/b><\/h2><p><span style=\"font-weight: 400;\">For the person:<\/span><\/p><ul><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Fewer decisions taken at peak activation<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">More choice about how and when something gets said<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Emotion treated as information, not as an instruction<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Less regret after difficult exchanges<\/span><\/li><\/ul><p><span style=\"font-weight: 400;\">For the leader:<\/span><\/p><ul><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Fewer escalations that started with one sharp message<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">More deliberate use of authority<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">The habit of asking what a response will reinforce, before making it<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Difficult things still get said, just on purpose<\/span><\/li><\/ul><p><span style=\"font-weight: 400;\">For the organisation:<\/span><\/p><ul><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Conflicts that get worked rather than repeated<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Less rework created by decisions made while activated<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">A shared language for the moment before a response<\/span><\/li><\/ul><h2><b><i>When to use HOLD\u2013STILL\u2013ACT\u2122<\/i><\/b><\/h2><ul><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Something has landed hard and you can feel the urge to respond now<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">You are about to send a message you would not send tomorrow<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">The same argument keeps coming back with different words<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">You hold authority, and your reaction will travel further than you intend<\/span><\/li><\/ul><h2><b><i>When not to use it<\/i><\/b><\/h2><p><b>If your pattern is already avoidance, this is probably the wrong medicine. <\/b><span style=\"font-weight: 400;\">For someone who delays difficult conversations and calls it composure, \u201chold and be still\u201d is a licence, not an intervention. Your correction is the opposite: shorten the distance between what you feel and what you say. Which move helps depends on the pattern you are in.<\/span><\/p><p><b>Where someone is being harmed, delay is not neutral. <\/b><span style=\"font-weight: 400;\">Harassment, discrimination, safeguarding and safety need an immediate response. \u201cI was making space\u201d is not an account of one.<\/span><\/p><p><b>HOLD is for you, not for others. <\/b><span style=\"font-weight: 400;\">Asking the person with less power to hold their emotion so that the room stays comfortable is not systemic practice. It is a discipline you take on yourself, not an instruction you pass downwards.<\/span><\/p><h2><b><i>What it draws on<\/i><\/b><\/h2><p><span style=\"font-weight: 400;\">Four ideas, in plain words:<\/span><\/p><ul><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Hiding a feeling that is already running does not make it smaller. It stays, the body stays activated, and the conversation gets harder for both people.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Venting does not empty anger. What reliably lowers anger is lowering arousal: slow breathing, calm movement, stillness. Not hitting things, and not going for a hard run.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Attention can be turned onto the experience itself. That is what makes \u201cI am having an angry thought\u201d possible, instead of simply being angry.<\/span><\/li><li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">In a relationship, behaviour is circular. Each person sees their own move as a reply to the other\u2019s, and the attempted fix often keeps the problem alive.<\/span><\/li><\/ul><p><span style=\"font-weight: 400;\">The first three come from research on emotion regulation, anger and mindfulness. The fourth comes from systemic practice. HOLD\u2013STILL\u2013ACT\u2122 puts them into one sequence, and this sequence itself is my practice, not a tested intervention.<\/span><\/p><h2><b><i>An invitation for you<\/i><\/b><\/h2><p><span style=\"font-weight: 400;\">You do not need to become calmer to lead better. You need a little more space between what you feel and what you do with it.<\/span><\/p><p><span style=\"font-weight: 400;\">I invite you to try <\/span><b>HOLD\u2013STILL\u2013ACT\u2122<\/b><span style=\"font-weight: 400;\"> for two weeks, on one recurring situation: the colleague who triggers you, those client emails, the meeting you always leave irritated. Don\u2019t try to remove the emotion. Contain it. Don\u2019t rush to fix the situation. Make space, and look at the pattern.
